Executive summary

A pilot lets a company test one specific idea in India — a product with a customer, a technology with a manufacturer, or a partnership with a distributor — before setting up a full operation. For Japanese, Korean and Taiwanese companies and startups, a well-designed pilot reduces risk and gives internal decision-makers real evidence. This guide covers how to scope a pilot, which structures are commonly used, and the limits of what a pilot proves.

Start with the decision, not the activity

Write down the decision the pilot must support, for example: "Do we open an Indian subsidiary next year?" or "Is this partner capable of local assembly?" Then define:

•One question: the pilot answers.
•Success criteria: that both sides agree in writing.
•A fixed end date: and what happens next in each outcome.

Pilots without a decision attached tend to drift into unpaid long-term work.

Common pilot structures

•Customer pilot:: a paid or unpaid trial with an Indian enterprise customer, contracted from your home entity.
•Partner pilot:: a limited manufacturing, assembly or integration run with an Indian partner under a short contract.
•Programme pilot:: a trial through a corporate, accelerator or public innovation programme. Eligibility and selection are set by each programme; see our guide to government co-innovation programmes.
•Small local entity:: some companies incorporate early. A private company needs two directors, one of whom stays in India at least 182 days in the financial year under section 149(3) of the Companies Act, 2013.

Each structure raises different questions on tax presence, data, import of samples and staff visas. Confirm these with qualified advisers before signing.

Check the counterparty

Basic public checks are free. India's Ministry of Corporate Affairs publishes company and LLP master data, and the GST portal lets anyone look up a registered taxpayer's legal name, registration date and return-filing status. These checks confirm a company exists; they do not confirm capability or reliability. See our partner checklist.

Protect what you bring

Agree in writing who owns data, designs, test results and any improvements made during the pilot. Share only what the pilot needs. A short pilot agreement is cheaper than a later dispute.

Questions to resolve before starting

1.Which entity signs, and who invoices whom?
2.Which samples, equipment or software enter India, and on what customs and tax basis?
3.Who from your team will be on site, and on what visa?
4.What is the go / no-go decision, and who makes it?
5.If the pilot succeeds, which entry route comes next?

What a pilot does not prove

•One customer's interest is not national demand.
•Pilot pricing is rarely scale pricing.
•Product approvals, certifications and procurement rules for wider sale are separate steps.

Frequently Asked Questions

Do I need an Indian company to run a pilot in India?

Not always. Some pilots run through a contract with an Indian customer or partner from your home entity. Invoicing, tax, data and on-site staff can trigger local registration or tax questions, so confirm the structure with advisers before starting.

How long should an India pilot run?

There is no standard length. Set the duration from the decision the pilot must support, such as one buying cycle or one production run, and agree success criteria with the partner in writing before starting.

What can a pilot not prove?

A pilot shows whether a product works with one customer or partner under defined conditions. It does not prove national demand, pricing at scale or regulatory approval for wider sale.
